An Odoo implementation moves from agreed requirements through configuration, data preparation, testing and launch. The timeline depends on the first-release scope and the people and systems it relies on. Define each phase by its output and approval decision, then assign the business and delivery owners who will complete it.

Plan the implementation phases before promising a date

Start with the result the first release must deliver. A distributor might need one complete path from customer order to delivery and invoice, including a partial shipment. Another business may need a project-to-billing process. App names alone do not describe those handoffs or define when the work is complete.

Use these phases as a planning framework, adapting the sequence to the project. Some preparation can run in parallel, but the team needs explicit decisions before dependent work proceeds.

  • Requirements: agree the business outcomes, workflow owners and first-release boundary.
  • Configuration: demonstrate representative processes and document unresolved choices.
  • Data rehearsal: map and import sample records, then reconcile the results.
  • User acceptance: ordinary users complete agreed scenarios and exceptions.
  • Launch preparation: approve the final data, access, communications and recovery decision.
  • Handover: record accepted behaviour, open items and ownership after launch.

Name who does the work and who approves it

The implementation provider cannot decide every business policy. Name a sponsor who resolves cross-department conflicts, process owners who approve workflows and data owners who correct source records. Identify the people who will test the release and the person authorized to approve launch.

For each deliverable, distinguish who prepares it from who accepts it. A provider may map a data file while your finance owner approves the opening balances. Include internal availability in the schedule: an unanswered policy question or an unavailable reviewer can block progress even when configuration is ready.

Decide what is standard, configured or custom

Ask for a demonstration of the standard workflow before approving an extension. Classify each requirement as standard behaviour, configuration, a process change, an external connection or custom development. Record the business consequence if it is deferred and the evidence that will show it works.

For custom work, confirm the selected hosting arrangement, code access, testing and maintenance ownership. Odoo's documentation explains that customized databases can need additional source-code adaptation during upgrades. A change that saves effort now still needs a credible owner when the software or business process changes.

Build the timeline from dependencies

Avoid turning an illustrative duration into a delivery promise. Estimate the work after identifying the required workflows, data condition, entities, integrations and review effort. Ask which assumptions could move the date and which decisions must be made before a milestone can be confirmed.

A useful plan states what is waiting on what. Configuration may need an approved pricing rule; an integration may need access from another vendor; acceptance may need a representative migration. Give each dependency an owner and review date. Keep optional improvements separate from work essential to the first release.

Rehearse data and Canadian operating requirements

Decide what to migrate and what remains in a controlled archive. Clean duplicate customers and inconsistent item identifiers, then run a trial import before the final cutover. Odoo documents External IDs for preserving record relationships and updating imported records; keep those mappings consistent across rehearsals.

For Canadian operations, include the legal entities, currencies, provinces served and customer-document requirements in the test plan. Have the responsible accounting owner validate relevant tax and reporting scenarios. A successful import message or a correct-looking invoice cannot substitute for reconciliation and professional review.

Approve launch using a complete business test

As an illustrative test, create an order with one available item and one delayed item. Have sales, operations and finance follow the approved partial-delivery process. Compare the shipped quantities, invoice and remaining commitment against expectations written before the test. Then add a cancellation or return where that belongs in scope.

The test passes when the records reconcile, responsibilities are clear and ordinary users can continue the work. Before launch, record blocking defects, accepted limitations, final reconciliation and the person who can postpone the transition. Confirm the platform-specific backup and recovery arrangements rather than assuming every hosting option works the same way.
